What no one tells you before hiring a marketing agency

Before you sign a marketing agency contract, there are things worth knowing. An honest look at how the industry works — from the inside.

REAL TALK

What no one tells you before hiring a marketing agency

You decide you need proper marketing support. You talk to a few agencies. They're enthusiastic, they have beautiful decks, they talk about 'synergies' and 'brand ecosystems' and 'full-funnel strategies.' You sign. Three months later, you're getting reports full of metrics that look impressive but you're not sure what they mean for your actual business.

This isn't a horror story. It's a fairly common experience. And it's one that rarely gets talked about honestly.

Agencies are built to produce — not necessarily to think

Most marketing agencies are structured around execution. They're very good at producing things. What they're less consistently good at is the strategic thinking that should sit behind the production.

This isn't a criticism — it's a structural reality. An agency that bills by deliverable has an incentive to keep producing. A deep strategic conversation that leads to doing fewer things better is often less profitable for them, even if it's better for you.

The question to ask before you hire: is this agency going to tell me what I need, or what they can sell?

The retainer trap

Many agencies sell monthly retainers — a fixed fee for a fixed set of deliverables. In practice, this often creates a dynamic where the agency is optimising for delivering the retainer, not for your business objectives.

You get your ten posts a month. Your monthly report. But whether those posts are moving your business forward — whether they're reaching the right people, saying the right things — that's a harder question, and it often doesn't get asked.

Deliverables are not results. The two are related, but they're not the same thing.

The reporting problem

Most agencies report on what they can measure easily: impressions, reach, followers, engagement rate. These are real metrics — but not necessarily the ones that matter most for your business.

What you actually want to know is: are the right people finding out about us? Are they becoming clients? Those questions require connecting marketing metrics to actual business outcomes, which takes more effort than most reporting cycles allow.

When agencies work really well

  • When you have a clear strategy already and need expert execution at scale.

  • When your business is large enough to need a team with multiple specialisations working in parallel.

  • When you have internal marketing leadership that can direct the agency and hold them accountable.

What to look for instead

If you're an SMB or entrepreneur without clear marketing direction, what you often need isn't more execution — it's better thinking first. Before you hire anyone to produce anything, you need to know who you're trying to reach, what you want them to think and do, and which channels actually make sense.

The questions worth asking before you sign anything

  • Who specifically will be working on our account day to day?

  • How do you approach strategy versus execution?

  • What would you tell us not to do — and why?

That last question is the most revealing. An agency or consultant willing to tell you what not to invest in is one that's actually thinking about your business.
